  • The Challenge

    A regional retail and e-commerce company was using outdated, in-store operations with a separate e-commerce stack, and on-premise inventory was being manually synced between the two using spreadsheets. Leadership was unable to get a true picture of stock levels on the same day in each channel, resulting in overselling on the web, slow fulfillment, and manual reconciliation which took a lot of staff time weekly.

    The core issue identified from the maturity assessment was the lack of a unified data layer between inventory, sales channels and fulfillment. Each of the three teams had its own copy of the inventory data, and no one was consistently accurate so it created the overselling issue, and also a lot of redundant manual work.

    The recommended approach prioritized a single inventory and order management layer that would seamlessly integrate with the point-of-sale system and the e-commerce platform as well as the warehouse instead of replacing either the point-of-sale platform or the e-commerce platform. This was a ‘quick win/ foundation step’ before any of the work for a redesign of the customer experience as this was a key pre-requisite for many of the work items on the roadmap to be considered accurate.

    The integration was created in three stages: near real-time integration of inventory data; automating the logic of routing orders between an online and in-store fulfillment channels; and replacing the manual spreadsheet reconciliation process altogether. Manual reconciliation was eliminated and replaced with customer service and fulfillment velocity. A two-week parallel run period to ensure staff could validate the new system with the old manual process before switching over and a simple dashboard introduced to enable stock teams in store and warehouse to view live stock levels without having to decipher the raw data from the system.
